Cisco Systems (CSCO) — moat facet
Cisco turns about a fifth of its revenue into free cash flow and gives almost all of it back, which is what a moat that needs no reinvestment looks like.
Whatever else is true of Cisco, it produces cash reliably. Free cash flow was $19,037 million in fiscal 20231, $10,210 million in fiscal 2024, $13,288 million in fiscal 2025 and $12,767 million in fiscal 20262. Capital spending was only $1,410 million3, about 2% of revenue4.
That cash goes to owners. Cisco returned $12,659 million in fiscal 20265, about 99% of free cash flow6, and has raised its dividend fifteen years in a row7.
This is a narrow moat in its financial form. A business that needs little capital and converts about a fifth of revenue into free cash flow8 has something rivals do not easily copy: a large, loyal base paying for software and support on equipment already installed.
The fiscal 2026 numbers carry a warning, though. Net income rose about 30%9 but free cash flow fell about 4%10, because inventory and customer financing absorbed cash to support hyperscaler sales11. The AI business is more capital-hungry than the enterprise business.
Returns on equity look higher than returns on capital because equity is small. Return on equity was 29.99% in fiscal 2023, 22.98% in fiscal 2024, 22.06% in fiscal 2025 and 27.32% in fiscal 202612. Most of the equity that shareholders once contributed has been bought back.
Free cash flow peaked before the Splunk purchase. It was $19,037 million in fiscal 202313 and has not returned there: $10,210 million in fiscal 2024 and $12,767 million in fiscal 202614. Higher interest costs, Splunk integration and the working capital of the AI business all sit in that gap.
Return on invested capital, computed from EDGAR, was 15.9% in fiscal 202615. The number that would falsify the cash-machine view is free cash flow margin, about 20% in fiscal 202616; if hardware growth drags it toward 15%, Cisco will be a growing company with less cash to show for it.
FCF $12.8bn, down 4% as working capital grew.
The cash the moat produces; a fall toward 15% of revenue would mean the AI business is consuming it.
