Cisco Systems (CSCO) — moat facet

Cisco paid $27 billion to become a software company, and in the first full year after, its software grew 4%.

Cisco's strategy for a decade was to become a software and subscription company. The largest step was Splunk, bought for about $27 billion in March 20241. The numbers show the purchase added a great deal of software and very little software growth.

One big step, then a small one.

Software revenue grew 12% in fiscal 2023 to $17.0 billion2 and 9% in fiscal 2024 to $18.4 billion3, then 21% to $22.3 billion in fiscal 2025 with a full year of Splunk4, then 4% to $23.2 billion in fiscal 20265. Security, which absorbed most of Splunk, grew 2% in fiscal 2026 and observability 4%6.

Software businesses are meant to widen a moat by making the customer's data and workflows depend on the vendor. Splunk does that for its users: security logs and monitoring data stored in Splunk are hard to move. But the evidence from fiscal 2026 is that this lock-in protects existing revenue without producing new growth.

The purchase changed the balance sheet more than the business. Cisco moved from net cash to net debt of about $13.6 billion7, and goodwill reached 46% of assets8.

The purchase was paid for with debt and cash that had once been abundant. Cisco held $70,492 million of cash and investments at the end of fiscal 2017, which fell to $29,419 million by fiscal 20209 as it brought money home after the Tax Act and spent it on buybacks. By fiscal 2026 cash and investments were $15.9 billion10. Splunk used the last of the spare balance sheet.

The acquired business was not profitable on Cisco's books at first. Cisco reported a net loss of $557 million attributable to Splunk for fiscal 202411, the part-year after the March closing, reflecting amortisation and integration costs. That loss is the starting point against which the purchase has to earn its keep.

This is a thin addition to Cisco's moat so far. The test is software revenue growth in fiscal 2027: above 8% would show the acquired businesses finding their footing inside Cisco; near 4% again would show the moat was bought rather than built.
