American Express (AXP) — threat to the moat

American Express pays rewards on every dollar spent at a rate it cannot cut, while the rate it collects from merchants keeps falling.

Rewards are the largest of the incentive lines, and they are paid on spending whether or not the spending is profitable. Card Member rewards expense was $11,007 million in 2021 and $18,409 million in 202512, about 67% more3. Discount revenue grew about 52% over the same years4.

Nearly half of the merchant fee goes back as rewards alone.

As a share of the merchant fee, rewards alone rose from about 44.8% in 2021 to about 49.2% in 20255. Nearly half of what merchants pay goes straight back to cardholders as points, miles or cash.

The link to spending is mechanical. Amex explains its 2025 increase as driven by higher Membership Rewards, cash back and cobrand rewards, "all of which were primarily driven by higher billed business"6. More spending means more rewards, at a rate set by the card's terms, while the merchant rate on that spending keeps falling.

That combination squeezes from both sides. The rate per dollar of spending that Amex collects fell to 2.24% in 20257; the rate per dollar it pays out in rewards is set by product design and competition, and has not fallen.

Rewards also carry accounting risk: the $16.5 billion points liability depends on estimates of redemption and cost8, and the page on that liability sets out the sensitivities.

Cobrand rewards add a second layer. In 2025 cobrand rewards expense rose $576 million9, paid to partners for their miles and points at prices set in negotiation rather than by Amex's own programme.

The figure that tracks this danger is rewards expense as a share of discount revenue, about 49% in 202510. If it passed 55% the rewards alone, before partners and benefits, would be taking more than half of every merchant dollar, and a slowdown in spending would hurt revenue faster than it cut rewards.
