A Third of the Shares RetiredNarrow moat
American Express (AXP) — moat facet
American Express has retired nearly a third of its shares in a decade, which is why earnings per share tripled while net income doubled.
American Express has spent a large part of its earnings buying itself back, and the share count shows it. Average diluted shares were about 1,003 million in 20151 and 696 million in 20252, a fall of about 30.6%3. By the end of June 2026 there were 675 million shares outstanding4.
The buybacks continue at a steady pace. In 2025 the company repurchased 16.8 million shares at an average price of $312.87, for $5.3 billion5; in 2024 it bought 23.9 million at $242.656; and in the second quarter of 2026, 7.1 million at $315.777.
The effect on earnings per share has been large. Net income rose from $5,163 million in 2015 to $10,833 million in 2025, about 2.1 times8910; diluted earnings per share rose from $5.05 to $15.38, about 3.0 times11.
Buybacks make most sense when the business needs little new capital and the shares are reasonably priced. The first is true: Amex generated $18,428 million of operating cash flow in 202512, and its capital ratio is managed to a range it already meets.
The retired shares also increase the stake of every holder who does not sell. Berkshire Hathaway's 151.6 million shares were 22.5% of the company in June 202613; it did not buy a share to get there.
The pace has varied with the circumstances. Amex repurchased 22 million shares for $3.5 billion in 2023, 24 million for $5.9 billion in 2024 and 17 million for $5.3 billion in 202514. In the first half of 2026 it spent $3,905 million on repurchases15, on course for a year similar to 2024.
The cash to do it comes from operations rather than borrowing. Net cash provided by operating activities was $18,559 million in 2023, $14,050 million in 2024 and $18,428 million in 202516, comfortably more than the $7.6 billion to $7.9 billion a year returned in 2024 and 20251718.
The price paid is the part to judge. In 2025 Amex paid an average of $312.8719, above the $305.50 at which the shares traded on 28 September 202620. If the company kept buying at about twenty times earnings while earnings growth slowed below 10%, the buybacks would be returning less than the cash could earn inside the business.
Diluted shares 1,003M (2015) to 696M (2025); 675M outstanding in June 2026.
The buyback at work; a pause while capital was rebuilt would slow EPS growth sharply.
