American Express (AXP) — threat to the moat
Nothing in the contracts, the programme or the benefits stops the incentive ratio short of 100%.
The incentive ratio has risen by about three to five points a year since 2021, and the latest quarter was the highest yet. From about 68.2% in 2021 it reached 82.7% in 2025 and about 86.1% in the second quarter of 20261.
There is no natural ceiling below 100%. Rewards are promised in advance, partner payments are fixed in contracts that run for years, and benefits are used at the cardholder's discretion. None of the three shrinks just because discount revenue slows.
The quarterly figure is not flattered. The second-quarter ratio of about 86% compared with about 80% a year earlier2. A reserve release related to "the allocation of revenue to a joint venture partner as a result of a final arbitration award" lowered business development expense only in the six-month figures3, so the second quarter stands on its own.
What would stop the climb is discount revenue growing faster than the incentives, and that has not happened in any year since 2021. In 2025 discount revenue rose about 6% while the three incentive lines rose about 13%4.
The full-year expense plan points the same way. According to a third-party summary of the second-quarter call, management expects operating expenses to grow at a mid-single-digit rate in 20265, but the incentive lines sit outside that plan: they are variable, and they grow with spending and with benefit use.
The remainder after incentives is the figure to watch. It fell from $1,853 million in the second quarter of 2025 to $1,408 million a year later6; if it fell below $1 billion in any quarter, the merchant fee would be contributing almost nothing to profit, and the company would rest on card fees and lending.
