American Express (AXP) — threat to the moat
A moat bought with rewards can be matched by any bank willing to spend as much, and Amex's rising bill is the sign that some are.
A moat built on rewards has a weakness a moat built on structure does not: a competitor can copy it with money. American Express says it faces "intense competition in the premium space and for cobrand relationships"1, and the competitors for premium cardholders are banks issuing cards on Visa and Mastercard.
Those banks do not need a closed loop to offer rich rewards; they can fund them from the interchange their cards earn. Amex, for its part, had total assets of $300,052 million at the end of 20252.
The evidence of competition is in Amex's own spending. The incentive lines rose about 13% in 2025 while discount revenue rose about 6%3. A company facing no competition for its cardholders would not need to raise the bill faster than the revenue it protects.
Amex has advantages a bank does not. It keeps the whole merchant fee and it sees both sides of each transaction. Those advantages let it pay somewhat more for the same customer and still earn more.
The question is how much more. If rivals keep raising their rewards, Amex must follow or lose the heaviest spenders, who are the customers merchants pay the premium for.
The competition is also for the partners. Amex says it faces intense competition "for cobrand relationships"4, and a rival bank that wins a partner takes both the spending and the cardholders. The British Airways extension signed in the fourth quarter of 20255 shows the renewals are still going Amex's way.
The warning would show in spending growth rather than in the expense lines. Billed business grew 9% in the second quarter of 20266; two years in which incentives kept growing faster than 10% while billed business grew less than 5% would mean Amex was paying more to stand still.
