American Express (AXP) — threat to the moat
American Express now earns a quarter of its revenue from lending, where its closed loop gives it the least advantage.
American Express describes itself as a spending business that lends second, and the revenue mix is slowly moving the other way. Net interest income was $8,620 million in 20191, about 19.8% of revenue, and $17,364 million in 20252, about 24.0%3. Discount revenue fell from about 60.1% of revenue to about 51.8% over the same years4.
The loan book explains it. Card Member loans were $87.4 billion at the end of 20195 and $151,832 million at the end of 20256, about 74% more, while billed business rose about 56%7. Cardholders are carrying more balances relative to what they spend.
That changes the risk the shareholder owns. Discount revenue falls when people spend less; interest income falls when people stop paying. A company that earns more from lending is more exposed to the second kind of trouble, which tends to arrive later in a downturn and last longer.
It also changes the kind of competitor that matters. In lending, American Express competes with every large card bank on price and credit, where the closed loop gives it little advantage beyond knowing its customers' spending.
Amex has not become a subprime lender; its write-off rate was 2.2% in 20258. But the mix shift is steady.
The loans also come with provisions. Provisions for credit losses were $5,256 million in 20259, about 30% of net interest income10. A lending business earns its spread only after its losses, and those grow with the book.
Net interest income's share of revenue is the line to watch. At about 24% in 202511, a rise above 30% would mean the company was earning nearly a third of its revenue from a business in which its moat is thinnest.
