American Express (AXP) — threat to the moat

American Express earns about four-fifths of its regional profit in one country.

American Express is a global brand whose profits are overwhelmingly American. In 2025 the United States produced revenue of $56,015 million and pretax income of $13,054 million1. The other three regions, EMEA, Asia Pacific and Latin America, Canada and the Caribbean, produced $1,255 million, $831 million and $907 million of pretax income2.

One country earns the profit.

Before $2,252 million of unallocated costs, the United States earned about 81% of regional pretax income3; set against consolidated pretax income of $13,795 million, it was equal to about 95%4. On revenue it was about 78%5.

That concentration is the product of history rather than failure. The network, the merchant base and the cobrand partners were built in the United States first, and the markets where Amex has exited the network business, the European Union and Australia, were exited "as a result of regulation in those jurisdictions"6.

It means one country's regulators, one country's consumers and one country's economy decide almost everything. A U.S. recession, a U.S. rule on card rates or merchant fees, or a change in American spending habits would reach nearly the whole profit at once.

International growth is the offset. International Card Services' pretax income rose about 55% in 2025 to $1,603 million78, and the company calls it "our fastest-growing segment"9.

Revenue is less concentrated than profit. The regions outside the United States earned revenue of $7,073 million in EMEA, $5,218 million in Asia Pacific and $4,194 million in Latin America, Canada and the Caribbean10, together a little over a fifth of the total11, but their margins are lower.

The share of regional pretax income earned outside the United States is the figure to follow. About 19% in 202512, it would need to pass a quarter before the company's fortunes stopped depending on one economy.
