American Express (AXP) — threat to the moat

American Express priced its perks on how much people would use them, and people are using them more than that.

A premium card is priced on an assumption about how much of the benefits people will actually use. American Express has said plainly that the assumption has been running short. It attributed the rise in Card Member services expense in 2025 to "higher usage of Card Member benefits" as well as new Platinum benefits1.

Benefits grew more than twice as fast as the fees.

The expense line shows how much. Card Member services cost $1,993 million in 2021, $3,968 million in 2023 and $6,057 million in 202523, and $1,949 million in the second quarter of 2026 alone, up 50% on a year earlier4. Over the same years net card fees roughly doubled, from $5,195 million to $9,993 million56.

Usage runs ahead of pricing for a simple reason. The cardholders who choose a premium card are the ones who travel and dine most, which is exactly who uses lounges and credits most. And the benefits are easier to use every year as Amex builds apps that remind people of them.

That is good for loyalty and bad for margin. A cardholder who uses every credit sees good value in the card and renews, but the fee earned from him may barely cover what he costs.

The next refresh will raise the fee again, and the expense will follow. The ratio that sums it up is Card Member services divided by card fees: about 61% in 20257. A reading above 75% for a full year would mean the average fee-paying customer was costing Amex three-quarters of what he paid before a single dollar of merchant revenue.
