Amgen (AMGN) — moat facet
Amgen spent about $45 billion on Otezla, ChemoCentryx and Horizon, and each purchase now carries a price, patent or regulatory problem of its own.
Amgen's growth since 2019 was largely bought. Product sales rose from $22,204 million in 2019 to $35,148 million in 2025, about 58%123, and three purchases supply much of the increase: Otezla for $13,400 million in 20194, ChemoCentryx for $3.9 billion in 2022 and Horizon for about $27.8 billion in 20235. Together that is about $45.1 billion6.
Each deal bought something Amgen's own laboratories had not produced. Otezla added an oral psoriasis drug; ChemoCentryx a rare-vasculitis pill; Horizon a portfolio of rare-disease biologics, two of them without direct competitors in the main markets7. In 2025 the purchased drugs sold about $7,341 million8, a fifth of total revenues9.
Each also has a problem. Otezla faces a Medicare price from 2027 and generics in Europe, and has been written down by $1.2 billion1011. TAVNEOS faces an FDA proposal to withdraw its approval, with a $2.4 billion intangible at stake12. Horizon was paid for with $24 billion of notes and a $4 billion term loan13.
The accounts carry the cost. Amortisation of acquired intangibles was $4.3 billion in 202514, and goodwill plus intangibles were $40,956 million, about 45% of total assets15. Reported earnings per share were $14.23 against $21.84 on Amgen's non-GAAP measure1617, most of the difference being acquisition costs.
The deals were paid for mostly in cash, and that choice shaped everything after. Horizon took $27.0 billion of net cash18 and Otezla $13,400 million19; buybacks, which had been Amgen's main way of returning money, stopped almost entirely after 202220. The purchase-price allocations also left large assets whose value rests on forecasts: $19,590 million of developed-product rights and $3,111 million of goodwill from Horizon alone21. If a bought drug disappoints, the write-down follows, as it did for Otezla.
Buying has worked, at a price. The number that tests it is return on invested capital, which fell from 20.6% in 2022 to 12.3% in 2023 as Horizon entered the capital base and was 13.8% in 202522; a return that fails to climb back toward the pre-deal level within a few years would mean the purchases cost more than they earn.
