Amphenol (APH) — threat to the moat
Amphenol's 27.9% return on capital in 2025 was flattered by $11 billion of cash about to be spent on CommScope, and invested capital rose 67% by June 2026.
Amphenol's best-looking return on capital is its least reliable. By the repo method, return on invested capital was 27.9% in 2025, against 19.7% in 2024 and between 14.8% and 19.9% in every year from 20151. Most of the jump is real: operating income rose 85.9%2. Part of it is an accident of timing.
At the end of 2025 the balance sheet held $11,130.6 million of cash3, much of it raised through the November notes for CommScope, which closed on 9 January 20264. The repo method subtracts cash from invested capital, so a year-end balance swollen by borrowed money about to be spent makes the capital base look smaller than the business actually needed. Invested capital was $18,303.5 million at the end of 2025 and $30,639.2 million at 30 June 20265, 1.67 times as much6.
The 2026 figure will carry the full price of the purchase. CommScope brought $6,958.0 million of goodwill and $3,289.0 million of intangibles7, on a business that earned $739.6 million of operating income in 20258. That is a return of about 7% before tax on the price9, well below Amphenol's own.
This is ordinary for a large acquisition and does not mean the deal was a mistake. It does mean the jump to 27.9% should not be read as the new level.
An outside estimate already shows the effect. stockanalysis puts the trailing return on invested capital at 20.19%, on its own method10. The company framed the deal in terms of earnings rather than returns: it was "expected to be accretive" in its first full year11. Accretion and a return above the cost of capital are different tests.
The 2026 return will show how much remains. If return on invested capital for 2026 comes in below 20%, the level of 2024, the CommScope purchase will have diluted the business back to its old returns despite the AI boom.
