⚠ Too Small to Replace KeytrudaModerate threat

Merck & Co. (MRK) — threat to the moat

Animal Health is about a tenth of Merck's sales and a twentieth of its segment profit, a steady business but no successor to Keytruda.

Animal Health's steadiness is not a solution to Merck's central problem. The segment sold $6,354 million in 20251, about a fifth of Keytruda's $31,681 million2. Even doubling it would not replace a meaningful part of the Keytruda franchise after 2028.

Segment profit, 2025 ($M)45,754Pharmaceutical2,131Animal HealthMerck Form 10-K FY2025, segment note
A twentieth of the profit.

It also earns less per dollar. Segment profit of $2,131 million3 is under a twentieth of Pharma's $45,754 million4. As a source of cash to fund research and acquisitions, it helps; as a successor, it cannot.

There is a temptation for investors to count it as diversification. It is diversification of risk, since animal medicine has different buyers and different regulators, but not of scale.

Put another way, the whole Animal Health segment sold less in 2025 than Keytruda sold in a single quarter of 2026. The segment's $6,354 million5 compares with the Keytruda franchise's $8,366 million in the second quarter of 2026 alone6.

A better measure is Animal Health's share of Merck's sales, about 9.8% in 20257. If it rises toward 15% by 2030 because Keytruda has shrunk rather than because the segment has grown, the diversification will have arrived in the wrong way.
