Half of J&J's balance sheet is the price of businesses it bought.
Every acquisition leaves a residue on the balance sheet. At the end of 2025 J&J carried $48,772 million of goodwill and $50,403 million of intangible assets1, about $99.2 billion together2, against total assets of $199,210 million3.
These assets earn nothing directly. Intangibles are written down through amortisation, $4.6 billion of which ran through cost of products sold in 20254, and goodwill is tested for impairment whenever an acquired business disappoints.
The mix explains why reported return on capital lags the quality of the underlying franchises. A business built by acquisition carries its purchase prices in the denominator forever, which is why the EDGAR-based return on invested capital sat between 12% and 15% from 2021 to 20245.
The intangibles also shorten the useful life of the earnings. Caplyta's product intangible has an estimated useful life of 8 years6, which means J&J expects to write down its value over that period whatever the drug sells. Amortisation is not cash, but it is a fair measure of how quickly bought franchises lose value, and J&J's adjusted earnings, which exclude it, overstate how durable those franchises are. In the second quarter of 2026 intangible amortisation was $1,245 million7.
Equity has grown, but not as fast. Shareholders' equity rose from $71,490 million to $81,544 million in 20258 and to $84,971 million by June 20269, largely because the talc reversal added to retained earnings. Intangibles plus goodwill now exceed total equity by about $17.6 billion1011, so every dollar of shareholders' capital is more than accounted for by the price of past purchases.
Track intangibles plus goodwill as a share of assets. Rising above half would mean J&J is becoming a portfolio of acquisitions financed by a medicines business rather than a medicines business that acquires.
