Direct Sales, Channel Partners and a Big Supply ChainNarrow moat

Dell Technologies (DELL) — moat facet

Dell reaches customers through a large direct sales force and partners that bring in about 40% of revenue, and it did it with 19% fewer people.

Dell's other lasting advantage is how it reaches customers. Its filing describes "an extensive direct sales force, with the ability to build deep customer relationships, and a global network of channel partners"1. In fiscal 2026 other sales channels, meaning partners rather than Dell's own sellers, generated about 40% of net revenue2.

Employees (thousands, approximate as disclosed)120Feb 2024108Jan 202597Jan 2026Dell Forms 10-K FY2024-FY2026
A fifth fewer people, more revenue.

Both halves matter. The direct force wins the largest deals, including the AI clusters, and keeps the relationship afterwards. The partners carry Dell into smaller companies and countries where a direct force would cost too much. No foreign country accounted for 10% or more of revenue in fiscal 20263, which is itself a sign of reach.

Behind the sales machine is manufacturing. Dell assembles, tests and quality-checks its own systems, and uses contract manufacturers for much of the work; its filing notes that a significant share of that outsourced manufacturing "is performed by only a few contract manufacturers, often in single locations"4. Scale buys allocation from suppliers but depends on a handful of partners.

The machine has become leaner. Dell had about 120,000 employees in February 2024 and about 97,000 in January 202656, a cut of about 19% while revenue rose about 28%7. Revenue per employee rose from about $0.74 million to about $1.17 million8.

Service delivery is part of the same machine. Dell's filing says its "global services footprint consists of service and support professionals and vendor-managed service centers that support customers across the world"9. Part of that footprint is run by vendors rather than Dell's own staff, which is one way the company kept support going while headcount fell.

The go-to-market advantage is real and hard to copy quickly. The channel share deserves tracking: about 40% of revenue today10; a sharp shift either way would change the economics, since partners take a margin and direct deals concentrate customers.

Moat trajectory: Holding steady

Channel about 40% of revenue; headcount down 19% in two years.
