Dell's moat is scale in buying, building and supporting hardware, which earns high returns on capital but thin margins on every sale.

Dell's moat is scale, and it is narrower than its size suggests. It is the largest branded server supplier in the world, with 16.5% of server revenue in the first quarter of 20261, the third-largest PC maker with 13.6% of shipments2, and it sells through a large direct sales force and a global network of partners. When parts are scarce and customers want AI clusters delivered on time, that scale wins orders: Dell's AI backlog was $95 billion at the end of July 20263.

Scale does not bring pricing power in hardware. Dell's gross margin was 20.0% in fiscal 20264, and its operating margin about 7.2%5. The rich parts of the business are the services it sells on installed equipment, about 20% of revenue and about 46% of gross profit6, and the float it earns from suppliers and customers who pay in advance.

The best evidence that the moat is real is the return on capital. Computed from EDGAR, Dell's return on invested capital was 23.8% in fiscal 2026 and 20.2% in fiscal 20257, well above an assumed 9% cost of capital. That is high for an assembler, and it reflects both operating scale and a balance sheet funded by suppliers.

The evidence against it is also in the numbers. The same measure was negative from fiscal 2016 to fiscal 20198, when EMC amortisation and debt weighed on it. The infrastructure margin fell as AI servers grew9, the PC margin has fallen for two years10, and services revenue fell in fiscal 202611. Dell's recent returns are measured in the best hardware market it has seen.

Dell's own filing is candid about the limits. It says its competitors "may provide offerings that are less costly, perform better, or include additional features", and that its "market share may rapidly erode"12. That is standard risk language, but for a hardware assembler it is also an accurate description: nothing Dell sells is protected by patents or network effects, and its position has to be re-won at every refresh.

The verdict is a narrow moat, widening in servers and narrowing in PCs and services. Return on invested capital is the number that decides it: above 15% through the next hardware downturn would prove the scale durable; a slide back toward single digits would mean fiscal 2026 was the cycle, not the franchise.
