Palantir sells by building a working application on the customer's data before it is paid, which is why its first contracts grow so fast.

Palantir's sales method is to do the work first. Its pilots and bootcamps are run "generally at our own expense and without a guarantee of future returns"1: a prospective customer brings its data, Palantir's staff build a working application on it in days, and the customer decides whether to pay once it has seen the result.

Free demonstrations turning into large contracts.

That method explains the shape of the commercial business. A customer who has already seen its own data working on the platform is buying a known result, which is why first contracts expand so fast. Net dollar retention was 157% in the second quarter of 20262.

It also explains the cost line. Sales and marketing was $1,056.9 million in 20253, 23.6% of revenue against 31.0% in 20244, because the same engineers who build the demonstration become the team that expands the account.

The results are counted in deals. In the second quarter of 2026 Palantir closed 220 deals of at least $1 million, 98 of at least $5 million and 73 of at least $10 million5. US commercial customers numbered 653, up 35%6.

The method works on companies outside the United States too, if more slowly. Palantir's commercial customers worldwide numbered 870 in June 2026, up 26%7, so about 217 were outside America8. Their revenue has grown far less than their number.

This is a genuine advantage because it is expensive to copy: a rival would have to fund free engineering for prospects that may never pay. It remains an advantage only while conversion stays high. The count of $1 million deals is the evidence to follow; if it stalls while bootcamp activity continues, Palantir will be paying for demonstrations that no longer sell.
