Palantir used to reach the Army through contractors it now competes with, and becoming prime on the Army deal cut them out of the largest part of its defence work.
Government contractors are Palantir's most complicated rivals, because for years they were also its route to market. When the US Army consolidated its Palantir work in 2025, 60 of the 75 contracts folded into the new agreement had Palantir as a subcontractor, and only 15 as prime contractor1.
A subcontractor's revenue passes through someone else's hands. The prime owns the customer relationship, sets the delivery and takes a margin. Moving to an enterprise agreement directly with the Army2 took Palantir out from under the contractors on the largest part of its defence business.
The contractors remain in the market and on the 10-K's list of competitors3. They bid for the same programmes, and they still hold many of the relationships through which smaller agencies buy software.
The economics show why Palantir wanted to be prime. Government segment contribution was $620.7 million in 2022 and $1,576.1 million in 202545, and the margin reached 71% in the second quarter of 20266, a level a subcontractor's share of a larger programme would rarely allow.
CNBC described the Army deal as "consolidating 75 total contracts into one enterprise deal"7. For the contractors that had held Palantir as a subcontractor, that consolidation removed a stream of pass-through work; for Palantir it removed a layer between it and its largest customer.
The measure of this contest is government segment growth. Revenue in the first half of 2026 was $1,848.4 million against $1,039.9 million a year earlier8; if it slows while defence software budgets grow, the primes are winning back programmes Palantir hoped to hold directly.
