Palantir's customers build on its software and keep spending more, but no contract, patent or network effect stops them leaving, so the moat is narrow and widening.

Palantir's moat is narrow, and it is getting wider. Its customers build their daily operations on its data layer, and the evidence that they stay and expand is strong: net dollar retention was 157% in the second quarter of 20261, the top three customers have been with it for an average of ten years2, and the Maven Smart System supports over 25,000 builders3.

The economics confirm it. Segment contribution margins went from 12% in government and 15% in commercial in 20184 to 71% and 78% in the second quarter of 20265. Adjusted operating margin reached 62%6. An embedded customer costs little to keep and less to expand.

Return on invested capital, computed from EDGAR filings, was 6.8% in 2023, 9.6% in 2024 and 29.2% in 20257, clearing an assumed 10% hurdle for the first time last year. The 2025 figure is flattered by a tax rate of about 1.4%8.

Three things keep the moat from wide. Nothing in the contracts enforces the lock-in: many can be ended for convenience with less than twelve months' notice9. The 10-K names no competitor but says customers frequently try to build their own platforms first10, so the barrier is the cost of rebuilding, not law or scale. And the advantage has not travelled: international commercial revenue grew 2.5% in 2025 while US commercial grew 109%1112.

The customer base behind these numbers has grown quickly. Palantir had 139 customers in 202013, 497 in 202314, 954 in 202515 and 1,049 in the twelve months to June 202616. A moat measured by expansion needs new customers to expand; the count says the supply is still growing.

The verdict: a narrow moat, widening in America. The figure that would falsify it is net dollar retention; if it falls below 120% in a year when customers' budgets are healthy, customers will have stopped building on the layer, and the switching costs will prove shallower than the margins imply.
