Lam Research (LRCX) — threat to the moat

Every upgrade that extends an old Lam line is also a new Lam tool the customer did not need to buy yet.

Upgrades keep the customer, but they can also cost Lam a larger sale. The 10-K sells them as "a cost-effective strategy for extending the performance" of existing lines1. Cost-effective for the customer means cheaper than the alternative, and the alternative is often a new Lam tool.

In a slow year customers spent on what they already owned.

Fiscal 2023 shows what that looks like in the accounts. Systems revenue fell from $11,322.3 million to $10,695.9 million while customer support-related revenue rose from $5,904.8 million to $6,732.6 million2. Total revenue barely moved, rising 1.2%3, because customers spent on their installed tools instead of new ones.

For Lam this trade is usually acceptable. It keeps the chamber in the fab and the customer on Lam's process, and the next node brings a new tool order anyway.

Fiscal 2020 showed the same pattern on a smaller scale. Systems revenue rose 2.7% and customer support 6.8%45, in a year when total revenue grew 4.1%6. In slow years customers put money into what they already own.

The danger is a node transition that customers choose to delay with upgrades. If customer support keeps rising while systems revenue falls for more than two years, the upgrades will be standing in for new tools rather than adding to them.
