Citigroup (C) — threat to the moat
Citi pays about three-quarters of a point more for deposits than its biggest rivals, a gap worth about $10 billion a year.
Citi's deposits are sticky, but they are not cheap. Its total deposits cost 2.57% on average in 2025, including non-interest-bearing balances, after 3.06% in 2024 and 2.72% in 20231. JPMorgan's cost 1.80%2 and Bank of America's about 1.74%34; the pages on those banks cover their deposit books.
The difference is structural. Non-interest-bearing deposits were $202,705 million of Citi's $1,363,051 million average in 20255, about 15%6. Institutional treasurers keep operating balances with Citi but expect a market rate on the rest, and there is no national branch network of households lending at zero.
At Citi's size the gap is large. Paying 0.77 percentage points more than JPMorgan on $1.36 trillion of average deposits costs about $10.5 billion a year7, more than half of Citi's 2025 pre-tax income of $19,828 million8.
The price varies by where the money sits. Citi paid 3.36% on interest-bearing deposits in U.S. offices in 2025 and 2.66% on those outside the U.S.9. American demand deposits cost 3.72%10, the rate of a bank paying institutions close to market prices for their cash.
The free money has not grown. Non-interest-bearing deposits averaged $202,736 million in 2023, $200,319 million in 2024 and $202,705 million in 2025, while interest-bearing deposits cost 3.21%, 3.61% and 3.01%11. All the growth in Citi's deposits has been in balances it pays a market rate on.
The balances did grow. Year-end deposits were $1,284,458 million in 2024 and $1,403,573 million in 202512, about 9% more13, bought at a market rate.
The gap is the measure of the handicap. If Citi's deposit cost stayed more than half a point above JPMorgan's after rates fell, the network would be paying for balances its rivals get for less.
