Citigroup (C) — threat to the moat
Citi's trading floor ties up more capital than any other business and earns roughly half the Services return on it.
Markets is where most of Citi's shareholder capital sits. It carried $53.5 billion of average allocated tangible equity in 20251, against $33.0 billion for Services and $20.3 billion for cards23. That is about 31% of the $170.6 billion allocated across all segments4.
On that capital Markets returned 11.6% in 2025 and 7.1% in 20235. The firm's overall return depends heavily on this one number, because it is weighted by the largest denominator.
Citi's plan for its capital points the same way. Its Investor Day put the Markets target at 11.5% to 13% in the near term6, well below the mid-twenties it targets for Services7.
The allocation is still rising. Markets carried $56 billion of average allocated equity in the second quarter of 2026, against $54 billion a year earlier8.
The balance sheet has grown faster than the allocated capital. Markets average assets were $941 billion in 2021 and $1,203 billion in 2025, about 28% more, and average trading assets rose from $340 billion to $533 billion, about 57%910. Allocated tangible equity went from $44.9 billion to $53.5 billion11.
Citi's medium-term Markets target is a return of 13% or more12. The segment reached that level in two quarters of 2025, the first and second13.
The return was higher again in 2026: 18.7% in the first quarter and 17.0% in the second, on $56 billion of allocated capital14.
The balance sheet keeps growing with it: average trading account assets were $603 billion in the second quarter of 2026, up 10%15.
The allocation is the lever. If Markets capital rose above $60 billion without its return clearing 13%, the firm would be growing its least profitable large business.
