Palo Alto Networks (PANW) — moat facet

Palo Alto turned from a firewall company into a subscription company in a decade, and still sells a fifth of its revenue as boxes and licences.

Palo Alto reports one segment and discloses revenue in three types: product, subscription and support1. In fiscal 2026, of total revenue of $11,480 million, product was $2,280 million, subscription $6,239 million and support $2,961 million2. The three reconcile exactly to reported revenue in every year from fiscal 2015.

More than half is subscription.

The mix has turned over in a decade. Product was about 53.1% of revenue in fiscal 2015 and about 19.9% in fiscal 2026; subscription went from about 22.9% to about 54.3%3. Support stayed near a quarter throughout. The company became a subscription business without ever stopping selling boxes.

On the fourth-quarter call management introduced a second way of dividing the business, by platform. Network & AI Security, the firewalls, secure access and cloud security, had fiscal 2026 revenue of $8.35 billion, up 17%; Cortex, security operations and observability, $1.92 billion, up 25%; and Idira, identity security from CyberArk, $1.26 billion on a pro forma full-year basis, up 21%4. These figures are not in the 10-K, the Idira figure includes months before the acquisition, and professional services sit in a separate category, so they do not add up to reported revenue and are not charted here.

Profit is not reported by line or by platform. The chief executive, as chief operating decision maker, uses consolidated net income as the measure of segment profit5. The only split available is gross margin by type: about 75.1% for product and about 69.2% for subscription and support in fiscal 20266.

The lines grew at very different speeds over eleven years. Subscription compounded at about 36% a year, support at about 26.5% and product at about 14.9%7. Product revenue fell once, in fiscal 2020, and barely moved between fiscal 2023 and fiscal 202489; subscription and support rose in every year shown. That asymmetry is what turned the company from a hardware seller into a subscription business without any single dramatic change.

The mix is the moat in numbers. The subscription share of revenue, about 54.3% in fiscal 202610, is the figure to follow; a fall in that share would mean product sales are outrunning the recurring revenue that follows them, which has not happened in any year since fiscal 2015.
