Four Dollars of Service for Every Dollar of ProductWide moat

Palo Alto Networks (PANW) — moat facet

Palo Alto sells about four dollars of subscriptions and support for every dollar of hardware and software, up from less than one dollar in 2015.

The clearest measure of how Palo Alto's installed base pays is the ratio of recurring revenue to product revenue. In fiscal 2015 the company sold $435.4 million of subscriptions and support against $492.7 million of products1, about 88 cents of recurring revenue for each dollar of product2. In fiscal 2026 it sold $9,200 million against $2,280 million3, about $4.04 for each dollar4.

From under a dollar to four.

That ratio has risen almost every year, because the recurring revenue compounds. Subscription revenue grew about 36% a year from fiscal 2015 to fiscal 2026 and support about 26.5%, while product revenue grew about 14.9%5. Each firewall sold carries subscriptions for threat prevention and URL filtering, support contracts and, increasingly, cloud services, and the customer renews them year after year.

This is the switching cost in its purest form. Once a customer's rules, logs and procedures live in Palo Alto's system, the subscriptions are the price of keeping it running. Support alone was $2,961 million in fiscal 20266, a fee paid for keeping existing equipment and software current.

The ratio also shows a limit. Much of the attach revenue comes from older subscriptions tied to firewalls, which Palo Alto excludes from its NGS ARR measure7. The fast-growing metric is the new business; the attach revenue is the dependable base underneath.

The ratio has almost stopped rising since fiscal 2024, about $4.01 then and about $4.04 in fiscal 20268. In fiscal 2026 product revenue grew about 26.5% and subscription about 25.4%9, the first year since at least fiscal 2016 in which product outgrew subscription10, helped by CyberArk's licences.

At about $4.04 in fiscal 202611, the ratio measures how much each unit of installed product earns afterwards; a fall in the ratio for two years would mean product sales are outrunning the services attached to them, or customers are dropping subscriptions.
