One Hundred and Fifty Dealers, Down From 165Wide moat

Caterpillar (CAT) — moat facet

Caterpillar has fifteen fewer dealers than in 2019 and serves as many countries, because its dealers merged with each other rather than leaving.

Caterpillar's dealer network is getting smaller, and that is a sign of its strength rather than its weakness. The 2025 annual report counts dealers "41 located in the United States and 109 located outside the United States, serving 190 countries"1, which is 150 in all2. Three years earlier the count was 43 and 113, serving 192 countries3, or 1564; in the 2019 report it was 46 and 119, serving 191 countries5, or 1656.

Fewer dealers, the same map.

Fifteen fewer dealers in six years, with the country count almost unchanged, means the territories were not abandoned. They were absorbed. The territories were folded into larger dealers, which kept selling yellow machines. A network losing dealers to a rival would show gaps on the map; this one shows larger dealers covering the same map.

That matters because the dealer is where the moat is felt. A contractor who buys an excavator is buying, in practice, the parts counter, the field mechanic and the rental fleet of the local Cat dealer. Caterpillar says that in most cases sales and servicing of its products are the dealers' principal business7. A rival can build a comparable machine; it cannot quickly build a comparable dealer in 190 countries, each with decades of relationships and a service bay stocked for machines already in the field.

The consolidation also lets dealers carry more. In North America, the second-quarter 2026 call said dealers' rental revenue continues to grow and requires more investment in their fleets8, and the company formed Major Projects, a dealer-owned rental joint venture, to supply larger equipment for multibillion-dollar projects where individual dealer fleets are insufficient9. That is a network acting as one.

The same consolidation shows in the United States. The 2019 report counted 46 American dealers10, the 2022 report 4311 and the 2025 report 4112. Outside the United States the count went from 119 to 113 to 109131415. The decline is spread evenly between home and abroad.

The count itself is the number to follow. A gentle decline through mergers, with the country count steady near 190, is consolidation; a falling country count, or a dealer switching its principal line to a competitor, would be the first sign of defection.

Moat trajectory: Holding steady

150 dealers in 190 countries; consolidation, not defection.

The number that tests this moat
Reported
Dealers outside the United States
109 in the 2025 10-K; 113 (2022), 119 (2019)

The count falls through mergers; a falling country count alongside it would signal gaps, not consolidation.
