Caterpillar (CAT) — threat to the moat

Caterpillar's dealers are free to sell a rival's machines, so the loyalty rests entirely on whether yellow still pays better.

Non-exclusivity is the loose thread. "Our dealers do not deal exclusively with our products"1, and Caterpillar names a long list of construction rivals, from Komatsu and Volvo Construction Equipment to Sany and Kubota2, any of which would welcome a strong dealer.

Retail demand accelerated in 2026.

The risk is not a mass defection but a gradual one: a dealer adding a rival's compact equipment, then its mid-size machines. The company's own risk factors say its share of industry sales could be reduced due to aggressive pricing3, and a dealer is the first to feel a customer asking for the cheaper machine.

Caterpillar does not disclose market shares4, so the evidence would come indirectly, through dealer sales to users that lag the industry.

The competitive field also includes companies with deep pockets outside Caterpillar's markets. The report notes that in China its competitors include Guangxi LiuGong, XCMG and Sany, among others, each with varying product lines that compete with Caterpillar products5. Nothing in a Caterpillar dealer agreement would stop a dealer from adding one of those lines.

Construction Industries' sales to users rose 22% worldwide in the second quarter of 20266. A run of quarters in which that figure trails the segment's shipments while rivals report strength would be the sign.
