Wells Fargo (WFC) — moat facet
Wells Fargo's efficiency ratio of 66% is the whole explanation for why it earns less than JPMorgan on cheaper deposits.
The reason Wells Fargo earns less than JPMorgan on cheaper money is its cost base. Its efficiency ratio was 67% in 2023 and 66% in 2024 and 20251. JPMorgan's overhead ratio was 52%2 and Bank of America's efficiency ratio 61.65%3.
On 2025 revenue of $83,699 million4, fourteen points of efficiency is about $11.7 billion of expense a year5. That is more than half of Wells Fargo's net income of $21,338 million.
Some of the gap is the cost of the past. The bank spent years building compliance and risk systems under consent orders, and its 2025 expense included a special award to employees on the removal of the asset cap6.
Some of it is mix. Wealth and Investment Management ran at 83% in 20257, because advisers are paid a large share of the revenue they bring in.
The ratio has been worse. It was 58.1% in 20158, 66.2% in 20179, 78% in 2020 and 77% in 20221011. The first two years show what the bank looked like before the scandal's costs arrived.
The cost base is mostly people. Personnel expense was $36,281 million and nonpersonnel expense $18,561 million in 202512.
Revenue, not cost, did most of the work in the latest quarter. Noninterest expense rose to $13,661 million from $13,379 million a year earlier13, about 2%, while revenue rose about 9% to $22,622 million1415. That is operating leverage, and it lasts only as long as revenue keeps growing. Costs that do not fall in a flat year will show it.
Even the nearer rival shows the size of the gap. At Bank of America's 2025 efficiency ratio of 61.65%16, Wells Fargo's revenue would have carried about $3.6 billion less expense17; the JPMorgan gap is about three times that.
The ratio is falling. It was 60% in the second quarter of 202618. A full year at or below 60% would mean the gap to JPMorgan had narrowed by more than a third; a return to 66% would mean the quarter was the market, not the bank.
