Wells Fargo (WFC) — threat to the moat

Wells Fargo's free deposits fell from about 36% of the base to about 27% in three years.

The cheapest deposit is the one that pays no interest, and Wells Fargo has fewer of them than it did. Average noninterest-bearing deposits were $505,770 million in 20221, $399,737 million in 2023 and $360,047 million in 20252. As a share of average deposits they fell from about 35.5% in 2022 to about 26.7% in 20253.

The free share peaked in 2022 and has not recovered.

The deposits did not leave the bank; they moved into accounts that pay. The cost of interest-bearing deposits was 0.26% in 2022 and 2.07% in 202545.

The bank's all-in advantage survived that shift, which is a good sign about the franchise. But the advantage now rests on a narrower base of free money than it did three years ago.

In dollars the drop is large. Average noninterest-bearing deposits fell by about $146 billion from 2022 to 2025678, while total average deposits fell by about $77 billion9; the rest of the free money moved into accounts that pay.

Part of the fall was the pandemic unwinding. The free share was about 30.0% in 2020 and 34.8% in 202110, swollen by savings that had nowhere to go, so some of what left was never loyal operating cash.

The fall has stopped for now. Average noninterest-bearing deposits rose from $352,379 million in 2024 to $360,047 million in 202511, and their share edged up from about 26.2% to about 26.7%12.

If the noninterest-bearing share slips toward a fifth, the cost gap to JPMorgan will close by itself, whatever the bank does.
