Home Depot (HD) — moat facet

Home Depot's stores, online and HD Supply sold less in fiscal 2025 than two years earlier, at a 13.5% margin the distributors cannot approach.

The Primary segment is Home Depot as most people know it. It sold $151,966 million in fiscal 2025, about 92% of net sales1, and earned $20,574 million of operating income2. In the second quarter of fiscal 2026 it sold $42,806 million and earned $6,592 million3.

What is inside it is the stores in the United States, Canada and Mexico, aggregated into one reportable segment4, together with the websites and apps and HD Supply's maintenance, repair and operations business5. The three product classes add up to it exactly: Building Materials $52,439 million, Décor $51,679 million and Hardlines $47,848 million in fiscal 202567.

Its history is Home Depot's history. Until the SRS purchase in fiscal 2024, the consolidated results were the Primary segment8. Net sales were $88,519 million in fiscal 20159, $110,225 million in fiscal 201910 and a peak of $157,403 million in fiscal 202211, after comparable sales rose 19.7% in fiscal 202012.

It is paid for mostly at the register. Products were $159,029 million of the company's revenue in fiscal 2025 and services, largely installation, $5,654 million13. Pros increasingly buy on trade credit14, and the loyalty programme Pro Xtra ties them to the stores15.

It is very profitable. Its operating margin was 14.2% in fiscal 2023, 13.9% in fiscal 2024 and 13.5% in fiscal 202516, and 15.4% in the second quarter of fiscal 2026, the spring season17. SG&A rose 3.8% in fiscal 2025 while its sales fell 0.7%18.

Growth has stopped. Sales fell 0.5% from fiscal 2023 to fiscal 202519; the fiscal 2024 figure includes a 53rd week worth about $2.5 billion20. In the first quarter of fiscal 2026 the segment sold $37,763 million21, and in the second it grew 1.5%22.

The outlook is the housing market. Fiscal 2026 guidance is comparable sales of approximately flat to 2.0%23, and the recovery case 4% to 5%24.

The international part of Primary is small and flat. Home Depot had 182 stores in Canada and about 142 in Mexico at the end of fiscal 20252526, and non-US sales were $12,513 million against $12,507 million a year earlier27. A weaker dollar added $105 million to net sales in the second quarter of fiscal 202628. The segment's growth, when it returns, will have to come from the 2,035 American stores29.

Its share of the company will keep falling as the distributors grow. Primary was 92.3% of net sales in fiscal 202530 and about 89% in the second quarter of fiscal 2026, when it sold $42,806 million of $47,861 million3132. The stores' economics will decide the company's value for years; their weight in the headline figures will not.

This line is a wide franchise that has stopped growing. The verdict would change if Primary sales grew more than 3% in a year without a 53rd week, which would mean the stores have found customers again rather than just higher prices.
