Home Depot (HD) — moat facet
No Home Depot department is more than 8.5% of sales, which protects the whole from any single category and any single specialist rival.
Home Depot sells across sixteen merchandising departments, and none is large enough to decide the year. The largest, Appliances, was $13,987 million in fiscal 2025, 8.5% of net sales12; the next, Power, was $13,168 million3. The three product classes are almost equal: Building Materials $52,439 million, Décor $51,679 million and Hardlines $47,848 million4.
That breadth is itself a defence. A specialist competitor can attack one department, a paint store or a flooring chain, but cannot offer the Pro who needs paint, plumbing, lumber and a tool in the same trip. The stores stock approximately 30,000 to 40,000 items each5.
The breadth also shows where the business is weak. Two departments fell sharply over two years: Lighting from $4,549 million to $4,006 million and Flooring from $8,703 million to $8,232 million6, down 11.9% and 5.4%7. Storage and Organization rose 3.5%8. The classes add up to the Primary segment exactly, $151,966 million9.
In the second quarter of fiscal 2026, 13 of the 16 departments posted positive comparable sales10, the breadth of a modest recovery.
The departments sit close together in size. Plumbing sold $12,476 million, Building Materials $12,375 million, Lumber $11,391 million and Paint $10,977 million in fiscal 202511. No single category's cycle, lumber prices or appliance replacement, can swing the company on its own.
The diversity is a narrow advantage that protects the whole. The count of departments with positive comparable sales each quarter is the measure to watch; if it falls below half, weakness has moved from a few categories to the business.
