Home Depot itself warns that AI tools make comparison shopping easier, which erodes loyalty built on convenience.
Home Depot names the threat itself. Its 10-K says online and digital capabilities, as well as AI tools, facilitate competitive entry, price transparency, and comparison shopping, increasing the level of competition we face1. The same paragraph lists rivals ranging from exclusively online sellers to specialty and mass digital retailers2.
The risk is to the part of the business that runs on habit. A homeowner who drives to the nearest orange store because it is nearest is loyal to geography; one whose assistant compares a drill across every seller is loyal to price.
Home Depot's defence is that much of what it sells is heavy, urgent or needs advice, which is why it builds its own AI tools rather than ceding the question to someone else's3.
Home Depot is using the same technology on the other side. It is leveraging AI tools to improve search, recommendations and chat, and its Blueprint Takeoffs Tool and Material List Builder generate project-specific materials lists and quotes4. A tool that writes the contractor's shopping list is a tool that decides where the list is filled.
The number that would show the damage is gross margin. It was 33.3% in fiscal 20255; a sustained fall below 33% without a mix explanation would say comparison is costing the company price.
