Home Depot (HD) — threat to the moat

Home Depot's acquired distributors earned 2.5% on sales in fiscal 2025 against the stores' 13.5%, so every acquired dollar lowers the company's margin.

The two segments of Home Depot are two different businesses. In fiscal 2025 the Primary segment earned $20,574 million on $151,966 million of sales; the Other segment earned $316 million on $12,717 million1. That is 13.5% against 2.5%2. The Other segment was 7.7% of sales and 1.5% of operating income3.

Down every year the distributors grew.

Part of the gap is accounting. Other carried $398 million of intangible amortisation in fiscal 20254, and before it the segment earned 5.6%5. But even that is well under half the stores' margin.

As Other grows, the company margin falls mechanically. Consolidated operating margin went from 14.2% in fiscal 2023 to 13.5% and 12.7%6, and guidance for fiscal 2026 is 12.4% to 12.6%7.

The depreciation line shows the gap from another angle. Primary recorded $3,344 million of depreciation and amortisation in fiscal 2025 and Other $715 million8; the Other segment's charge is 5.6% of its sales, most of it amortisation of acquired intangibles, against about 2.2% for Primary9. The distributors' reported margin will stay low until that amortisation runs off.

The falsifier is the direction of the Other margin. If it rises through fiscal 2026 as synergies arrive, the dilution is temporary; if the consolidated margin reaches the bottom of the guided range, 12.4%, the dilution is structural.
