Analog Devices (ADI) — threat to the moat
ADI held its engineers through fiscal 2024, so a 23% revenue fall cut operating income by 47%; the same fixed cost is now lifting margins on the way up.
Keeping engineers through a slump is a bet, and ADI placed it in fiscal 2024. Total employees were about 24,450 in fiscal 20221 and about 24,000 in fiscal 20242, a cut of roughly 2%, while revenue fell from $12,305.5 million in fiscal 2023 to $9,427.2 million3. Operating income fell from $3,823.1 million to $2,032.8 million4, down 46.8%5.
That is what fixed costs do. Revenue fell by about $2.9 billion6 and operating income by about $1.8 billion7: most of the lost revenue came straight out of profit, because the people and the plant stayed. The same arithmetic runs the other way in an upturn. Operating expenses were 27.2% of revenue in the third quarter of fiscal 2026, against 33.7% a year earlier8, and the adjusted operating margin reached 50.0%9.
The risk is not that ADI keeps engineers; it is that the cycle turns before their work pays. A design started in 2024 may not ship in volume until 2027 or later, and the company has to fund it through whatever happens in between. The 10-K lists among the factors that can move results "our ability to effectively manage our cost structure in both the short term and over a longer duration"10.
The number that would show the bet failing is operating margin in the next downturn. If the GAAP operating margin falls below the 21.6% of fiscal 202411, the fixed cost of holding the engineers will have grown faster than the business they support.
