International Smoke-FreeWide moat

Philip Morris International (PM) — moat facet

International Smoke-Free earned $14 billion in 2025 at a higher gross margin than cigarettes, and grew 14% in the latest quarter.

International Smoke-Free is PMI's growth business and, since 2024, its most profitable per dollar. The segment earned net revenues of $13,996 million in 2025, 34.4% of the company12, and $3,877 million in the second quarter of 2026, up 14.2%, or 11.8% organically3. It was created as a reportable segment on 1 January 2026, with 2023 to 2025 recast4.

Growth accelerating to 15%.

What is inside is every smoke-free product PMI sells outside the United States: IQOS devices and the heated tobacco units that fit them, VEEV e-vapor, and ZYN and snus in international markets. Heated tobacco dominates. PMI shipped 155,133 million heated units in 20255, against 3,330 million equivalent units of e-vapor6 and about 85.9 million cans of international pouches7.

The history is IQOS's. The device began in pilot city launches in Nagoya and Milan in 20148. PMI's total smoke-free revenue, which before the Swedish Match purchase was almost all international, was $733 million in 20169, $4,096 million in 201810, $6,827 million in 202011 and $10,190 million in 202212. The international segment alone grew from $11,102 million in 2023 to $12,126 million in 2024 and $13,996 million in 20251314, rates of 9.2% and 15.4%15.

How it is paid: consumers buy a device occasionally and consumables daily, through distributors and retailers, and excise is collected on the consumables. Revenue is reported net of that excise.

It is profitable. Segment gross profit was $7,021 million in 2023, $7,831 million in 2024 and $9,576 million in 20251617, and the adjusted gross margin was 68.4% in 2025 against 66.2% for combustibles18, and 70.1% in the second quarter of 202619. PMI does not split operating income between its two international segments; together they earned an adjusted operating companies income margin of 42.6% in 202520.

The geography is uneven. Japan, PMI's largest market, and Europe carry the business: smoke-free revenue in 2025 was $8,127 million in Europe and $4,217 million in the East Asia, Australia and duty-free region21. Much of the developing world is closed or barely opened, and markets selling more than 440 billion sticks forbid the product22.

The outlook is for continued growth. PMI guided to high-single-digit growth in smoke-free shipment volume for 202623, and the second quarter's heated volume rose 7.6%24. The risks are the excise catching up, as in Japan and Germany, and rival heated products.

The segment's growth is broad rather than dependent on one country. Smoke-free products were more than half of PMI's net revenues in 27 markets in 202525, and in the first half of 2026 the segment earned revenue of $7,713 million and gross profit of $5,400 million26, a gross margin of about 70%27.

This line is the moat that is widening. The verdict would change if segment growth fell below 10% while combustibles still grew, because the handover would then be slowing before the new business is large enough.
