A Smoke-Free Margin Now Above the Cigarette'sWide moat

Since 2024 a heated stick earns PMI more gross profit per dollar than a cigarette, so every smoker who switches now raises the margin.

The most important number in PMI's recast accounts is a comparison of two margins. In 2025 International Smoke-Free earned an adjusted gross margin of 68.4%, against 66.2% for International Combustibles1. In the first half of 2026 the gap widened to 70.0% against 67.7%2. The heated stick is now more profitable per dollar of revenue than the cigarette.

The replacement out-earns the original.

That was not always so. On the recast reported figures, International Smoke-Free earned 63.2% in 2023, a little below International Combustibles at 63.8%3; by 2024 the two were level at 64.6% and 64.4%4. The crossing happened as volume grew and the cost of each device and stick fell with scale.

Gross profit followed. International Smoke-Free gross profit rose from $7,021 million in 2023 to $7,831 million in 2024 and $9,576 million in 202556. Across the whole company, smoke-free products accounted for 41.5% of net revenues in 2025 and nearly 43% of gross profit7.

Why it matters is that the transition no longer costs PMI margin. For years the fear was that every smoker who switched would be a less profitable customer. The segment figures now say the opposite: each switch lifts the gross margin a little.

The company-wide figures show the effect. PMI's gross margin on the income statement was 67.1% in 202589, and its adjusted operating income margin rose to 40.4% from 38.8% in 202410, as the mix moved toward the higher-margin products.

This is the evidence that makes the heated moat worth owning rather than merely defending. The spread between the two segment margins is the one to track, 2.3 points in the first half of 202611; if it closes, the transition goes back to being a cost.

The margin gap grew from 2.2 points in 2025 to 2.3 in H1 2026.
