Marlboro gained nearly a point of share in two years while PMI's total cigarette share went nowhere.
Marlboro's record share hides a flat total. PMI's cigarette share of the international market was 25.4% in 2023, 25.5% in 2024 and 25.3% in 20251, while Marlboro alone rose from 9.8% to 10.7%2. The rest of PMI's cigarette portfolio, taken together, went from about 15.6% to 14.6%, losing almost exactly what Marlboro gained3.
That may be a choice. Concentrating on the premium brand raises the average price per pack, and the older local brands are the ones smokers leave first when they switch to IQOS or quit. But it means the cigarette business is not gaining share from BAT, Japan Tobacco or Imperial Brands; it is rearranging its own.
In a declining category, a flat share is respectable. It is not the same as a widening moat, and it leaves the combustibles business dependent on one brand whose success is partly cannibalisation of its siblings.
The combined picture is better than the cigarette one alone. PMI's total share of cigarettes and heated units rose from 28.6% in 2023 to 29.2% in 20254, because heated units made up the difference. The cigarette portfolio is standing still; the company is not.
The number that settles it is PMI's total cigarette share. A fall below 25% would mean Marlboro's gains are no longer covering the decline of the rest of the portfolio.
