Chevron (CVX) — moat facet
Chevron's refineries book 71 percent of its sales and earn 19 percent of its segment profit.
Chevron's revenue chart shows where its sales are booked, and it tells almost nothing about where it makes money. In 2025 sales and other operating revenues were $184,432 million1. By segment, after removing sales between Chevron's own businesses, American upstream was $19,608 million, international upstream $33,844 million, American downstream $65,331 million, international downstream $65,545 million and All Other $104 million2. The four bands on the chart reconcile exactly to reported sales; All Other is folded into American downstream because it is too small to draw.
Downstream therefore made up about 71 percent of external sales3. Its share of the two operating segments' earnings was about 19 percent: $3,022 million of $15,844 million4. Upstream, with 29 percent of external sales, earned the rest5.
The reason is that refineries sell fuel at the price of fuel and earn only the gap over crude. Much of what the upstream produces is also sold to Chevron's own refineries first: $46,938 million of sales between segments was eliminated in 20256. So the upstream bands understate how much oil and gas Chevron produces, and the downstream bands overstate how much it earns from refining.
The history on the chart runs from 2015. Revenue was $129,925 million in 2015, $94,471 million in 2020 and $235,717 million in 202278. Figures for 2015 to 2017 include excise and similar taxes, which Chevron netted out from 2018 without restating earlier years9. Upstream's share of external sales rose from 15.2 percent in 2015 to 29.0 percent in 202510.
The capital follows the profit, not the revenue. In 2025 Chevron spent $15,890 million of consolidated capital in the upstream and $928 million in the downstream11, and upstream segment assets were $256,975 million against $55,243 million for the downstream12. By the company's own allocation of money, the two refining bands that fill most of the chart are the smallest part of the business.
Upstream's share of external sales moved from 15.2 percent to 29.0 percent in ten years13 partly because of accounting, partly because of price, and partly because Chevron bought producers, Noble, PDC and Hess, rather than refiners141516.
The four pages below take each line in turn. The measure for the whole aspect is upstream's share of segment earnings in an ordinary oil year; if it stays near 80 percent, the refineries remain a revenue business attached to an oil company.
