Integration: The Company Sells to ItselfNarrow moat

Chevron (CVX) — moat facet

Chevron's refineries account for 71 percent of its sales and 19 percent of its segment earnings, because integration moves product at market prices rather than creating margin.

Chevron is an integrated oil company: it produces crude and gas, refines them, and makes chemicals. The integration is large. In 2025 $46,938 million of sales passed between Chevron's own segments and were eliminated before the consolidated figure1, and American upstream alone transferred $23.7 billion of product to American downstream2.

Most of the revenue, a fifth of the profit.

The advantage claimed for this is stability. Refining margins can rise when crude falls, and a company that owns both keeps some of the difference. The 2025 results show that effect at work but small: downstream earnings rose $1,295 million while upstream fell $5,780 million3.

There is a limit built into the accounts. Chevron states that products are transferred between segments "at internal product values that approximate market prices"4. The refinery pays the oil field a market price, so integration does not create a margin that a separate refiner and producer could not earn. It saves some logistics and it guarantees a buyer; it does not change the price.

The weight of the business is the other lesson. Downstream accounted for about 71 percent of Chevron's external sales in 2025 but only about 19 percent of the two operating segments' earnings5. Most of the revenue on the income statement is fuel sold at thin margins; most of the profit is oil and gas.

Integration also sets the refinery system's size against the oil fields. Chevron's refining network was capable of processing 1.8 million barrels a day at the end of 20256, against 3,723 thousand barrels of oil equivalent a day of production7. Its refining capacity is less than half its oil-equivalent output, and it imports about 60 percent of the crude its American refineries run8, so the two halves trade with the market more than with each other.

The half of the business with pricing power is neither. Refining margins are set by the industry's capacity, and chemicals by global supply of polymers; Chevron's share of CPChem's earnings fell from $903 million to $352 million in 20259.

This part of the moat is narrow. Its test is the share of earnings the downstream supplies in bad oil years: if it cannot contribute at least a quarter of segment earnings when crude is weak, integration is a way of reporting large revenues rather than a way of earning steadier profits.

The hedge's weight in the profit; under a quarter in weak-oil years would mean integration mainly adds revenue.
