Chevron (CVX) — moat facet
In 2025 Chevron's refineries made back $1.3 billion of the $5.8 billion its oil fields lost, which is what integration is worth in a good year for it.
The case for owning refineries as well as oil fields is that one does well when the other does badly. In 2025 that happened, but only partly. Upstream earnings fell from $18,602 million to $12,822 million, a loss of $5,780 million, while downstream earnings rose from $1,727 million to $3,022 million, a gain of $1,295 million12. Refining recovered about 22 percent of what the oil fields lost3.
The long record shows the same limited offset. In 2020 American downstream lost $571 million alongside the upstream losses4, so the hedge failed exactly when it was most needed. In 2022 both halves boomed together: upstream earned $30,284 million and downstream $8,155 million56.
The reason is that refining margins depend on the gap between crude and product prices, not on the level of crude. A demand collapse like 2020 hurts both; a supply shock like 2022 can help both. Only a fall in crude with steady fuel demand, like 2025, gives the classic offset.
Integration still has value: it smooths some years and gives Chevron a home for its own crude. But it is a partial hedge, and it comes with 55,243 million dollars of downstream segment assets7 that earned 5.5 percent in 20258.
The quarterly pattern in 2026 was the opposite of a hedge. In the second quarter, with Brent at $104, upstream earned $8,182 million and downstream $4,868 million9. Both halves did well in the same quarter because a supply disruption lifted crude and fuel margins together.
The integrated model earns its keep if downstream earnings rise in the years upstream earnings fall. The test is the next year of falling oil prices: a downstream gain that recovers less than a fifth of the upstream loss would mean the refineries are ballast rather than insurance.
Partial offset in 2025; the hedge failed in 2020.
The half that should offset the oil price; weakness in a year of falling crude would mean the hedge is not working.
