Leasing: Aircraft, Engines and CarsNarrow moat
Sumitomo Corporation (8053) — moat facet
Sumitomo and its partners run the world's second-largest aircraft lessor, and just bought another.
Sumitomo's clearest competitive position is in leasing, and much of it is held through a 50% partnership. The company counts its aircraft leasing business second in the world with approximately 1,700 aircraft, its helicopter leasing second with about 280 and its engine leasing fifth with about 100 engines1. It describes the position as an unrivalled first place among Japanese trading companies, centred on SMBC Aviation Capital2.
The vehicle is Sumitomo Mitsui Finance and Leasing, in which Sumitomo holds 50.00%. Its equity earnings were ¥80.1 billion in the year to March 2025 and ¥51.6 billion in the year to March 2026, with ¥56.1 billion forecast3. SMBC Aviation Capital, the aircraft lessor inside it, earned ¥52.0 billion and ¥31.1 billion4. The company has been in aircraft leasing since 1996, in engines since 2004 and in helicopters since 20205.
In April 2026 the business grew sharply. Sumitomo, SMBC Aviation Capital, Apollo and Brookfield completed the acquisition of Air Lease6, at $65.00 a share, about $7.4 billion of equity and $28.2 billion including debt7. Sumitomo holds 37.505% of the renamed Sumisho Air Lease8, for an outlay of approximately ¥330 billion9. The company expects the Commercial Aviation business's underlying profit to rise from ¥19.7 billion to ¥38.7 billion in the current year10.
Leasing is a scale business: the largest lessors buy aircraft in bulk from manufacturers, borrow more cheaply and place aircraft with airlines across the world. It is also capital-intensive, and the Transportation & Construction Systems segment that holds it earned a return on invested capital of 7% in the latest year against 9% the year before11.
The Transportation & Construction Systems segment shows how much of its profit comes from leasing. Its transportation businesses earned ¥70.2 billion on revenue of ¥113.5 billion in the latest year, while construction systems earned ¥18.8 billion on revenue of ¥718.3 billion12. The company forecasts leasing among its fastest-growing areas, at a compound rate of 28.3% over the three years to March 202713.
Sumitomo's aviation business is older than its leasing: it has traded aircraft and engines since the 1980s and sold aircraft and engine parts for maintenance since the 2000s14. Leasing added a balance sheet to that knowledge.
The moat is narrow: scale and financing capacity that rivals cannot easily match, in an industry with a larger leader. The measure is Commercial Aviation's underlying profit. Reaching the ¥38.7 billion forecast would show the Air Lease acquisition earning its price.
The Air Lease acquisition nearly doubles the forecast aviation profit.
The first year with Sumisho Air Lease; reaching it would justify the ¥330 billion outlay.
