Red Hat and the Hybrid CloudNarrow moat
IBM (IBM) — moat facet
Red Hat made IBM neutral across every cloud, and its low-teens growth is steady enough to hold that position but not yet to repay the price.
Red Hat is IBM's answer to the cloud. Rather than rely on its own cloud, IBM bought the company whose software runs on Amazon's, Microsoft's and Google's as well. It paid $190 a share, an equity value of about $34 billion, in July 20191. Hybrid Cloud, the category IBM now uses for Red Hat, brought in $7,327 million in 20252.
The protection is subscription lock-in and portability. Red Hat Enterprise Linux, OpenShift and Ansible are sold as subscriptions that customers renew as long as their applications run on them. OpenShift in particular lets customers move applications between their own data centres and public clouds without rewriting them; its annual recurring revenue was $1.4 billion at the end of 20243 and "is now over $2 billion"4.
The growth is steady rather than spectacular. Red Hat revenue rose 12.6% in 20225, 9.1% in 20236, 11.4% in 2024 and 12.9% in 20257, and 11.2% in the second quarter of 20268. It is now about a quarter of Software revenue9.
The cost is on the balance sheet. The deal added $23.1 billion of goodwill10, and IBM stopped buying back its own shares when it closed11. On the Software segment's margin, Red Hat earns roughly 7% before tax on its price12.
The quarterly figures show the line's size in 2026. Hybrid Cloud revenue was $1,998 million in the second quarter against $1,796 million, and $3,903 million for the first half against $3,483 million13, up about 12.1%14. That puts it on course for roughly $8 billion in 2026. It is now larger in a quarter than Data, and in the second quarter it came within $32 million of Transaction Processing15.
Red Hat is a narrow moat that is slowly widening. The falsifying figure is its growth rate: 12.9% in 202516. If it falls below the growth of Software as a whole, the neutral layer is losing ground to the clouds it runs on.
Revenue +12.9% in 2025; OpenShift ARR over $2bn.
The neutral-layer strategy in one number; growth below total Software would mean the clouds' own tools are winning.
