⚠ Organic Growth Is Hard to SeeModerate threat
IBM (IBM) — threat to the moat
Strip out HashiCorp and Confluent and IBM's software growth looks nearer the low single digits than the double digits reported.
IBM reports software growth including acquisitions and does not publish an organic figure in its filings. Automation's 17.9% growth in 2025 included HashiCorp1; Data's 18.9% in the second quarter of 2026 included Confluent2; the $2 billion rise in ARR reflects "the acquisition of Confluent" among other things3.
The categories that were not boosted by deals tell a quieter story. Transaction Processing grew 2.3% in 20254 and fell 8.1% in the second quarter of 20265. Automation, once HashiCorp was in both periods, grew 3.6%6.
The risk for owners is misjudging the franchise. A software business growing 10% because it is taking share deserves a higher value than one growing 10% because it is buying revenue at high prices.
The first quarter of 2026 is the clearest example. IBM reported software revenue up 11 percent, and 8 percent at constant currency7, in a quarter when both HashiCorp and the start of Confluent were adding to growth and IBM Z was still rising. In the second quarter, with HashiCorp annualised and the mainframe falling, software growth was about 5%8. The underlying rate is somewhere below both, and IBM does not say where.
Today it is a watch item rather than an alarm. It would ease if IBM reported software growth excluding acquisitions; it would worsen if Software segment growth fell below 5% in any quarter in which no acquisition was annualising, since that would reveal the underlying pace.
