IBM's software earns a 33% segment margin, three times Consulting's, and it has risen every year since 2023.

The Software segment is where IBM makes its money. It earned $9,920 million of segment profit on $29,962 million of revenue in 2025, a 33.1% margin1, up from 32.1% in 20242 and 30.0% in 20233. Its gross margin was 83.5%4.

Three points higher in two years.

That margin is what the moat produces. Software was about 44% of segment revenue but about 61% of segment profit in 20255. Consulting, by contrast, earned an 11.7% margin6.

The margin kept improving in 2026 despite the miss. Software's segment profit margin was 32.2% in the second quarter, against 31.1% a year earlier78. IBM attributes some of the company-wide improvement to productivity; it expected $4.5 billion of annual run-rate savings exiting 20259.

One definition matters. Since January 2024 IBM has excluded stock-based compensation and net interest from segment profitability10. Stock-based compensation was $1,715 million in 202511, so segment margins look higher than a measure that counted it would show.

The segment's gross margin barely moved while its profit margin rose. Gross margin was 83.7% in 2024 and 83.5% in 202512, so the improvement came below the gross line, in selling and administrative efficiency. IBM said it expected $4.5 billion of annual run-rate savings exiting 2025, against a goal of $2.0 billion set in 202313. The margin gain is savings, not price.

The deciding number is the Software margin. If it falls back toward 30%, the 2023 level14, while acquisitions continue, IBM will be buying growth at the cost of the profitability that justifies the segment.
