IBM (IBM) — threat to the moat
IBM spent $10.5 billion on deals in six months that generated $4.8 billion of free cash, and its cash fell by $6.3 billion.
IBM invested $10.5 billion in acquisitions in the first half of 20261, against free cash flow of $4.8 billion over the same period2. Cash, restricted cash and marketable securities fell to $8.2 billion from $14.5 billion at the year end34, and total debt reached $62.0 billion5.
In 2025 the arithmetic was already tight. Free cash flow was $14,734 million6; acquisitions took $8.3 billion and dividends $6.3 billion7, together about 99% of it8. There was nothing left for share repurchases, which IBM has not made since 20199.
The threat is that acquisitions have become the default use of every spare dollar, and the next one requires borrowing. IBM extended its $2.5 billion three-year and $7.5 billion five-year credit facilities in June 202610 and issued new notes in August11.
The pattern is recent. Acquisitions took $0.3 billion in 2020, $3.3 billion in 2021 and $2.3 billion in 202212. Over the following three and a half years they took about $27 billion13. Over the same period IBM's free cash flow rose, but not by as much, and the gap has been filled with debt: total debt rose by about $11 billion from the end of 2022 to June 2026141516.
The threat is live, not acute. This becomes the main risk if IBM announced another acquisition above $5 billion before its cash rebuilt above about $12 billion, because that would mean the dividend and the deals were both being funded with debt.
