If national payment systems replace the card, Mastercard's contracts to run them will earn a fraction of what the card earned.

If national rails take share from cards, Mastercard's presence on them would replace some of the lost revenue at a lower margin. That is a better outcome than being absent, and a worse one than the card business it replaces.

The risk is visible only as a mix shift, because Mastercard does not disclose infrastructure revenue.

Regulatory exposure also rises with the infrastructure role. The Bank of England's designation of Vocalink as a specified service provider brings supervision and examination requirements2, and the filing warns that a disruption could bring intervention by the Bank of England and significant reputational risk3. A card network's outages are embarrassing; a national payment system's outages are political. The margin on that work would have to pay for the scrutiny that comes with it.

What would reveal it is operating margin. It was 57.6% in 20254; a gradual decline while revenue grows would suggest the mix is moving toward lower-margin processing.
