Kioxia Holdings (285A) — moat facet
Flash producers are not killed by the price of flash but by a fixed cost base committed three years earlier -- and Kioxia only committed half of it.
The reason a NAND producer goes bankrupt is never the price of flash on its own. It is the price of flash meeting a fixed cost base that was committed three years earlier.
Kioxia spent ¥281,062 million on property, plant and equipment in the year to March 2026 and ¥223,847 million the year before1, and plans roughly ¥470 billion a year across the three years from the current one2. Those are enormous numbers for a company that was worth less than ¥800 billion at its listing — and they would be far larger without a partner carrying an equal share of the Flash Ventures capacity.
The structure converts what would be an impossible capital burden for a 14% producer into a manageable one. It is the single largest reason Kioxia survived the year to March 2024, when it sold flash for less than it cost to make3, rather than being restructured.
There is a second subsidy stacked on top: the Japanese government has granted up to ¥150.0 billion for production at Yokkaichi and Kitakami4.
The limitation is that shared capital means shared capacity, and shared capacity means a partner with a claim on the output.
The number to watch is capital spending against operating cash flow across a full cycle. Operating cash flow was ¥616,540 million in the year to March 2026 against ¥281,062 million of capex5 — comfortable now, and the comfort is a function of price.
Capital spending rose from ¥223,847M to ¥281,062M and is planned near ¥470bn a year, with the Flash Ventures share still split evenly. The burden grows; the proportion carried does not.
Against operating cash flow of ¥616,540M and a plan of roughly ¥470bn a year for three years — and it would be materially larger without a partner carrying an equal share of the Flash Ventures capacity. Watch capital spending against operating cash flow through a downturn, not a peak.
