BiCS FLASH and the ProcessNarrow moat

Kioxia Holdings (285A) — moat facet

Twenty years of learning to drill a clean hole through three hundred layers -- the one advantage in flash that cannot be bought, and the one that expires every generation.

The one thing in this business that cannot be bought is the recipe, and Kioxia's is called BiCS FLASH.

The BiCS FLASH layer ladder176 layers238 layers321 layers- first QLC10th generation, sampling 20268th-generation product passed 50% of total output in the June 2026 quarter.
The one advantage in flash that cannot be bought - and that expires every generation.

Flash stopped getting cheaper by shrinking cells a decade ago and started getting cheaper by stacking them — literally building the memory upward, layer on layer, then drilling through the stack to connect it. Kioxia moved mass production from 176 layers to 238 and then 3211, and developed the world's first 321-layer QLC device, a part that stores four bits in each cell rather than three2. By the June 2026 quarter its eighth-generation product had passed half of total output3, with tenth-generation samples due from the summer.

This is worth something specific and limited. It is worth a cost-per-bit advantage for as long as the lead lasts, and it is worth being the supplier a customer calls when it needs a density nobody else can deliver yet. It is not worth a price, because a bit of flash from Kioxia and a bit of flash from Samsung do the same job.

The spending behind it is real and rising: research and development cost ¥141,052 million in the year to March 2026, from ¥132,798 million4, with roughly ¥200 billion planned for the current year5.

What makes this the sturdiest of the four facets is that process knowledge accumulates and cannot be transferred by cheque. What limits it is that every competitor is climbing the same ladder, and the rungs are published.

Watch the interval between generations. Kioxia's advantage exists in the gap between when it ships a node and when the field catches up, and that gap has been getting shorter, not longer.

Moat trajectory: Holding steady

The process lead is being maintained rather than extended: first to a 321-layer QLC device, eighth-generation past half of output, tenth-generation sampling from summer 2026. Every competitor is climbing the same ladder at roughly the same rate, and the rungs are announced.

The number that tests this moat
Reported
Smart Devices revenue, June 2026 quarter
¥525.7bn, a record, on higher average selling prices

Phones buy capacity per device; the leading-generation process shows as record revenue even while low-end models decline.
