GroomingNarrow moat

Procter & Gamble (PG) — moat facet

Grooming earns 22 cents of every sales dollar, P&G's best margin, while selling fewer razors and taking price to grow.

Grooming is P&G's smallest segment and its most profitable per dollar. It sold $6,918 million in fiscal 2026, up 4%, and earned $1,966 million before tax and $1,529 million after1, a net margin of 22.1%2 and a pre-tax margin of about 28.4%3, both the highest of the five segments. It was 8% of net sales and 9% of net earnings4.

Price did the work, and it is slowing.

What is inside is shaving. The brands are Gillette, Venus and Braun5. P&G says it holds more than 50% of the global grooming market, more than 60% of blades and razors, and nearly 30% of male electric shavers6. It makes grooming products at 17 sites7.

The history is the 2005 acquisition of The Gillette Company8, and two write-downs since: $8.3 billion before tax in fiscal 2019 and $1.3 billion in fiscal 2024910. The full story is on the moat page about Gillette. The segment's weight has shrunk: Grooming was 11% of P&G's net sales and 15% of its net earnings in fiscal 201611, and 9% and 13% in fiscal 201912.

How it is paid: the razor and blade model. A handle is sold once, and cartridges are bought for years. That makes Grooming's revenue more recurring than it looks, and makes price the main lever.

Price is what has grown it. Grooming sales rose 4% in fiscal 2024 with price up 8% against currency down 5%; they were flat in fiscal 2025; and in fiscal 2026 they rose 4% with volume down 1%, currency up 3 points and price up 2131415. Organic sales rose only 1%16. Sales were $6,419 million in fiscal 202317, so the segment grew about 7.8% over three years18.

Fiscal 2026 volume fell in IMEA because of a distribution loss and in North America because of market contraction19, and segment share fell 0.4 points20. In the June 2026 quarter sales rose 1% and net earnings fell 15%21.

The outlook is a highly profitable business that is not growing in units. Grooming spends the most capital per dollar of sales of any segment, $540 million or about 7.8%2223, and its goodwill of $12,887 million is net of $7.9 billion of accumulated impairments24.

Grooming's fixed costs are high for its size. Depreciation and amortisation was $320 million in fiscal 2026 on $6,918 million of sales25, and restructuring charges were $47 million26. A razor business needs precision manufacturing, which is why its capital spending per dollar of sales is the highest in P&G.

This is a narrow line held up by price. This would look different if Grooming's net margin fell below 20%, because the segment's value rests on earning more per dollar than the rest of P&G; at 22.1% it still does.

Moat trajectory: Narrowing

The premium the razor franchise earns; below 20% would erase what makes the segment valuable.
