P&G makes its goods in 96 plants across 32 countries, a footprint built for heavy, cheap products that no rival can assemble quickly.
P&G's manufacturing footprint is one of the hardest parts of its moat to copy. It owns and operates 24 manufacturing sites in 18 American states and 72 sites in 31 other countries1. By segment, Fabric & Home Care uses 34 sites, Baby, Feminine & Family Care 32, Beauty 20, Health Care 19 and Grooming 172. Of its roughly 104,000 employees, 49% work in manufacturing roles3.
The logic is weight and bulk. Detergent, paper towels and nappies are cheap per kilogram and expensive to ship, so a company that makes them near its customers has a cost advantage over one that imports. A rival wanting to match P&G across fabric care, paper and baby care would need dozens of plants on several continents before it sold a single extra unit.
The footprint keeps getting investment. Capital spending was $4,409 million in fiscal 2026, up from $3,773 million in fiscal 2025 and $3,322 million in fiscal 20244, about 5.1% of net sales5. The heaviest spenders are the paper and absorbent businesses: Baby, Feminine & Family Care spent $1,520 million, 7.5% of its sales, and Grooming $540 million, 7.8%67.
The plants also served P&G when tariffs arrived in 2025, because a quarter of its sites are in the United States, its largest market8.
The workforce reflects the footprint. Of P&G's employees, 28% are in the United States and 42% are women9. The plants are where the jobs that the restructuring does not touch sit: the 7,000-role reduction applies only to non-manufacturing overhead10.
This is a wide, capital-hungry advantage. What would weaken it is spending that stops earning a return; if capital spending keeps rising toward the top of P&G's guided range of 4.5% to 5.5% of sales11 while volume stays flat, the plants will be a cost, not a moat. Capital spending as a share of sales, 5.1% in fiscal 202612, is the number.
