BeautyNarrow moat
Procter & Gamble (PG) — moat facet
Beauty is P&G's fastest-growing segment and its least profitable one, with its net margin down from 21.2% to 16.7% in three years.
Beauty is P&G's third-largest segment and in fiscal 2026 its fastest-growing. It sold $16,023 million, up 7% from $14,964 million, and earned $3,473 million before tax and $2,672 million after1. It was 19% of P&G's net sales and 17% of its net earnings2.
What is inside is three operating segments. Hair care, with Head & Shoulders, Herbal Essences, Pantene and Rejoice, was 9% of P&G's net sales; personal care, with Native, Old Spice, Safeguard and Secret, 6%; skin care, with Olay and SK-II, 4%3. P&G says it is the global leader in retail hair care with about 20% share, holds the number two position in personal care with about 20%, and has about 5% of global skin care through Olay4. Since 1 July 2024 skin care and personal care have been reported as separate operating segments within Beauty5.
The history is the Coty sale. In October 2016 P&G sold 41 beauty brands to Coty6, keeping the brands where it led. Beauty's share of P&G's net earnings was 20% in fiscal 2016, 22% in fiscal 2019 and fiscal 2022, and 17% in fiscal 202678910.
How it is paid: through the same retailers as the rest of P&G, plus specialty beauty stores and duty-free11. The skin care line, especially SK-II, depends on Asian shoppers.
Profitability is falling. Beauty's net margin was 21.2% in fiscal 2023 and 16.7% in fiscal 20261213, down 140 basis points in the last year alone14. Its pre-tax margin of 21.7%15 is the lowest of P&G's five segments.
Growth has been uneven: sales rose 1% in fiscal 2024, fell 2% in fiscal 2025 and rose 7% in fiscal 2026161718. The fiscal 2026 rise came from volume up 4%, currency 2 points and price 119; organic sales rose 5%20. In the June 2026 quarter sales rose 6% and net earnings fell 19%21. Segment share fell 0.3 points in fiscal 2026, with hair care down 0.5 and skin care down 0.6, and SK-II volume declined in Greater China22.
The outlook is growth at a lower margin. Beauty carries $14,073 million of goodwill23, the most of any segment, and spent $415 million on capital in fiscal 202624.
The segment's cost base is light. Beauty's depreciation and amortisation was $410 million and its restructuring charges $76 million in fiscal 20262526, the lowest restructuring charge of any segment except Grooming. The margin pressure is therefore not coming from plants; it comes from marketing and from the mix of what sells.
This is a narrow business growing on marketing. The case weakens if Beauty's net margin fell below 15% with sales still growing, because then P&G would be buying growth at a price that makes the segment less valuable than it was when it earned 21%.
Sales +7% in FY2026; net margin 16.7%, -140bp.
What Beauty keeps from its growth; below 15% would mean growth bought at too high a price.
