Cheaper Than JPMorgan, and It Does Not ShowWide moat

Bank of America paid less for its deposits than JPMorgan in 2025 and still earned six points less on its equity.
The obvious explanation for Bank of America earning less than JPMorgan is that its deposits cost more. The numbers say otherwise. In 2025 Bank of America's interest cost on average total deposits was about 1.74%1; JPMorgan's was 1.80%2. On about $1.98 trillion of deposits, six basis points is worth roughly $1.2 billion a year before tax3.
The two banks also lend out about the same share of what they gather. Bank of America's loans were about 58.7% of its deposits at the end of 20254; JPMorgan reported a loans-to-deposits ratio of 58%5.
Yet JPMorgan's return on tangible common equity was 20% in 20256 and Bank of America's 14.22%7. Whatever separates the two banks, it is not the price of their raw material or how much of it they lend. It is what they do with it afterwards: JPMorgan earned total net revenue of about 7.3 cents per dollar of average deposits, Bank of America about 5.7 cents8, and JPMorgan's overhead ratio was 52% against Bank of America's efficiency ratio of 61.65%910.
That is good news for the moat and awkward news for management. The deposit franchise costs less than JPMorgan's; the gap lies in fee businesses and cost, which are things a bank can change.
JPMorgan leads on the other measures of balance-sheet quality too. Its common equity tier 1 ratio was 14.6% in 2025 against Bank of America's 11.4%1112, and its net charge-off rate 0.74% against 0.50%1314. So JPMorgan holds more capital and takes more credit loss, and still earns more.
Revenue per dollar of deposits is the comparison to repeat each year. If Bank of America's rises toward JPMorgan's while its deposit cost stays lower, the return gap will close; if the deposit edge holds and the revenue gap does not narrow, the problem is not funding and will not be solved by it.
